Everybody is selling you an AI employee this year.

Most of them are selling you a chat window with a job title.

That is fine, if you know it. It is a problem if you hired "Alex, Head of Ops" and what you got is a prompt box that forgets the vendor the second you close the tab.

The four things a teammate has to have

I use a boring test. Four yeses, or it is an agent you prompt.

1. A job, not a personality. "Helpful assistant" is not a job. "Chase unpaid invoices every weekday at 9, draft the reminder, stop before send" is a job. If you cannot write it like a hire, you do not have a teammate. You have a vibe.

2. Memory that piles up. An agent starts over. A teammate should know Bell & Rowe is always late, that you never CC legal on the first nudge, and that last Thursday you already tried the nice version. If every run is a blank page, you are the memory. That is not a hire. That is a very expensive intern with amnesia.

3. An address other people can reach. You should be able to mail it, @ it, drop a task on it. Other teammates should be able to hand it work. If the only door is you typing into a box, it is still your chatbot.

4. A stop rule. Guessing is the failure mode. A teammate that is unsure does not "just send it." It parks the thing in Needs you. Microsoft's 2025 Work Trend Index had 82% of leaders saying they expect digital labor in the next year or so. Cool. The ones who will not hate it are the ones who can veto a send.

If a product cannot show you those four, it is an agent. Call it that. You will make better decisions.

What the metaphor is not allowed to mean

It does not mean a person. It does not mean judgment, relationships, or someone who can walk onto a job site and read the room.

It does not mean you get to skip writing the process down. A new hire still needs a first week. So does this.

It does not mean unsupervised money, unsupervised customers, unsupervised legal. Those stay in your hands until you say otherwise.

The metaphor earns its keep when the work looks like employment: a lane, a schedule, a log, a manager. The second it starts sounding like a roommate who "just gets you," hang up.

How you tell what a vendor is actually selling

Ask to see a Tuesday.

Not a demo. A Tuesday. Who ran, what they touched, what waited for a human, what it cost. If the answer is a chat transcript, you bought a prompt.

Then ask what happens when two jobs fight. SEO wants long. Social wants short. One generalist averages them and calls it strategy. Two teammates with one shared brand file and two different rulebooks do not.

Then ask where the secrets live. If the API key is sitting in the thread, you do not have a teammate. You have a leak with a first name.

Hire the teammate when the job will still be true in three weeks. Clerk for invoices. Mail for the inbox. Scout for the list. Maker for the calendar. Chief to route the pile.

That is the whole product idea. Not a smarter box. A small team that shows up.

A team beats one generalist. The reason is memory.
